The real cost of a slow decision

Most teams deploy an agent, get mediocre results, and blame the model. The real problem is almost always upstream.

Your agents are only as good as your data

Most teams deploy an agent, get mediocre results, and immediately blame the model. Wrong training data. Wrong prompt. Wrong guardrails. So they spend a week tuning, rewriting prompts, and adding layers of logic — and if they're lucky, they squeeze out a two percent improvement. Then someone finally checks the source data, and the real problem shows up.
Your CRM says one number. Your warehouse says another. Your dashboard synced four hours ago and nobody noticed. The model wasn't wrong. It was working with three versions of the truth, and it picked one.

"The model was never the problem. We kept feeding it yesterday's numbers and expecting today's answers."

— Priya N., VP Operations at Zenifo

The Three Data Problems

Every underperforming agent we've debugged traces back to one of three issues, and they almost always show up together. The first is inconsistent sources — the same metric living in different tools with different values. Active customers reads 24,892 in your CRM, 24,104 in BI, and 25,201 in a spreadsheet someone updated last Tuesday. Nobody knows which one is right, so the agent picks one and hopes for the best.
The second is stale syncs. Data refreshes on a schedule, but agents decide in real time. When your agent looks at six-hour-old data, it's making a decision about yesterday — and yesterday's answer is rarely today's. The third is the quietest one: no clear ownership. Nobody owns the metric, so nobody notices when it drifts. The agent gets blamed for a problem that's existed for months.

What Good Data Actually Means

It doesn't mean perfect data. Perfect data doesn't exist. What it means is four simple things: one source of truth per metric, a sync timestamp the agent can read, a named owner for every metric, and logging on every read. That's it. None of these require a data engineering team, a new platform, or a six-month migration. They require someone to care enough to draw a line and say this is the number we use.

Real-World Example

A support agent kept giving wrong shipping estimates. Customers complained. The team blamed the model for two weeks — retrained it twice, tuned the prompts, added another layer of guardrails. Nothing worked.
Then we looked at the pipeline. There were three sources feeding the agent: a policy doc in Notion updated last week, shipping rules buried in code updated four months ago, and a live carrier API. The agent was reading from the code. The oldest source. The policy had changed weeks ago. The carrier had changed too. Nobody had told the agent.
We pointed it at the Notion doc and the live API. Accuracy went from 71% to 98% overnight. No model change. No retraining. Just clean data.

How to Get Started

Before your agent goes live, run this checklist. It takes thirty minutes and saves weeks of debugging. Map every metric the agent touches. Write down every source of truth per metric. Add a sync timestamp for freshness. Name an owner for each metric to monitor drift. Log every read to trace issues back to their source.

Final Thoughts

AI agents aren't magic. They're only as good as the data you give them.
Teams that fix their data first see agent accuracy jump from mediocre to excellent without touching the model. Teams that don't keep tuning, retraining, and wondering why nothing improves. The work is upstream. It always was.
Start with the data. The rest follows.
